1. Design training for product managers and government sales representatives

Prepare training for each role that combines the use of Robo Claw with municipal business procedures.

2. Conduct training for implementation and customer success personnel

Train personnel involved in implementation and customer success on the scope of use and where final decisions lie.

3. Conduct training for information security personnel

Train personnel involved in responding to security check sheets on the scope of AI use and the delineation of responsibilities.

4. Conduct training for demonstration project (PoC) personnel

Train personnel involved in demonstration projects at multiple municipalities on procedures for progress reporting and effect measurement.

5. Conduct personal information handling training and administrator training

Provide training to administrators and staff on handling personal information, sensitive information, emergency response, and authority management.

6. Establish standards for Skill templates and Tool Policy

Template the Skill and Tool Policy established in the pilot to facilitate deployment to other municipalities.

7. Plan for phased implementation across multiple municipalities, departments, and systems

When adding deployment destinations, we will check the differences for each municipality, department, and system each time and make necessary adjustments.

8. Maintain a small-scale operational responsibility system, and define continuous audits, effectiveness measurement, and suspension/withdrawal criteria

Instead of establishing a large-scale CoE, we will continue governance with a small-scale structure consisting of existing product managers, information security personnel, and personal information protection personnel, and establish regular audits, continuous measurement of effectiveness KPIs, and criteria for suspension/withdrawal.

Do we need to create a large CoE to deploy it?

No. It is not necessary to assume a large-scale CoE from the beginning. We expect control to be maintained with a small-scale system consisting of existing product managers, information security personnel, and personal information protection officers, using standardized templates and checklists.

What do you do if systems and regulations differ for each municipality?

Before deployment, confirm the municipality-specific system operations, ordinances, and requirements, and adjust Tool Policy and data classification as needed. Treat the templates strictly as a starting point.

How do we decide the criteria for stopping or withdrawing?

Set quantitative and qualitative criteria in advance, such as recurrence of abnormal tests, uncorrected audit findings, or difficulty in continuing operational costs, so that managers can decide on stopping or withdrawal when applicable.

Can operations be continued after the demonstration project ends?

We recommend establishing a forecast of operational costs and systems for after full implementation during the demonstration project period. If continuation is difficult, there is also the option to adjust to a scale that can maintain operations even if it means reducing the scope of work.
